Sample hotel · Apr–Sep vs last year · USD Illustrative

Revenue grew US$600k.
Operating profit grew just US$42k.

Suggested decision

Payroll absorbed half of the growth. Before changing schedules, check whether the extra hours followed demand, service needs or wage rates — then set a flow-through target for next season.

The challenge

Strong revenue doesn’t necessarily mean strong profitability.

Occupancy is up, ADR is holding, and top-line revenue looks healthy — yet gross operating profit tells a different story. It is one of the most common situations in hotel finance.

The causes are rarely obvious from a summary report. Margin is lost in departmental payroll, cost of sales, distribution costs, undistributed expenses and pricing decisions that look sensible in isolation.

  • Flow-through How much incremental revenue actually reaches GOP.
  • Labor productivity Payroll relative to demand, by department and by shift.
  • Distribution cost Channel mix, commissions and their effect on net ADR.
  • Undistributed expenses Overheads that grow quietly and are rarely challenged.

Same revenue. Very different profit.

Suggested decision

For Hotel B, start by comparing labor hours per occupied room with Hotel A, department by department. Then compare the net contribution of each booking channel — after commissions and direct-booking costs — before changing the channel mix.

About

Hotel finance experience, applied independently.

I’m Rasul Kadraliev. For more than 16 years I worked in hotel finance with Hyatt. My experience includes regional financial oversight of a portfolio spanning four countries: five hotels, two residential towers and a villa complex, with combined annual revenue of approximately US$60 million.

That experience — closing the books, building budgets, presenting to owners and working alongside general managers and department heads — shapes how I work today. I focus on the numbers that change decisions, and I explain them in plain language.

Through Hotel Margin Lab, I now advise hotel owners and operators independently, particularly independent hotels and small portfolios, bringing the discipline of a large hotel company to their numbers.

Areas of expertise

  • Hotel P&L and departmental performance
  • Budgeting and forecasting
  • Owner and management reporting
  • Cost control and labor productivity
  • Financial process improvement
  • Reporting automation

Hotel Margin Lab and Rasul Kadraliev are independent and are not currently affiliated with, or endorsed by, Hyatt.

Approach

A clear, three-step way of working.

  1. Step 1: Understand

We start with your property, your goals and your current reporting. I review the financials and talk to the people who run the hotel.

  2. Step 2: Analyze

I break performance down by department, revenue stream and cost line to identify what is actually driving profit — and what is holding it back.

  3. Step 3: Act

You receive clear, prioritized recommendations, and — where useful — ongoing support to put them into practice and track the results.

Let’s talk about your hotel’s numbers.
